A traditional agency sells people's hours. More work means more people, so cost rises in step with results. An AI agency sells systems that keep running after the team leaves. Cost is concentrated in the build, then falls.
Where the confusion comes from
Plenty of traditional agencies added "AI" to the deck and kept billing the same way. The copy gets written faster, but you still pay by the hour. The productivity gain stays with them.
The question that settles it immediately: what's mine if we stop tomorrow? If the answer is "the reports", it's a services agency. If it's "the workflow, the account, the data and the access", it's a systems agency.
What each is for
You want a traditional agency when the work needs repeated human judgement: brand, positioning, relationships, creative that depends on taste. Those don't automate well and shouldn't.
You want an AI agency when you have a process that repeats weekly, has clear rules, and eats hours. Bookings, lead qualification, replies, reports, lists.
Questions for the first call
- Whose accounts does it run on? Mine or yours? If theirs, you're paying a subscription to access your own data.
- What happens when it gets something wrong? A system with no plan for AI error isn't finished.
- Can I change it myself? Or does every copy tweak mean a ticket and an invoice?
- How much of the fee is build and how much is maintenance? If maintenance exceeds the build, you're still buying hours.
The red flag
Any agency promising a percentage before looking at your processes is selling confidence, not outcomes. Real numbers appear after someone measures how long things take today — not before.
