Cold Email in 2026: Technical Setup for Inbox Delivery

Cold email deliverability is harder than ever — but getting it right is a significant competitive advantage. Complete technical infrastructure and sequence strategy.

A good cold email doesn't sell. It asks for a reply. That distinction separates a 1% response rate from 8%.

The structure that works

Subject: 2–4 words, lowercase, no promise. "quick question" works. "How to grow revenue 300%" doesn't — it looks exactly like the hundreds they delete daily.

First sentence: about them, not you. One concrete thing you noticed about their company. If you can't write it, you haven't researched enough and the email will fail.

Second: the link to what you do. One sentence. Not a company introduction.

Third: proof. A concrete result at a similar company. With a number.

Last: a question answerable with yes or no. "Worth 15 minutes?" gets replies. "When would you be available for a discovery call?" doesn't.

Total: under 90 words. Readable on a phone without scrolling.

What kills an email

Fake personalisation. "I saw you're a leader in your field" is instantly recognisable as a template.

Multiple asks. One email, one ask.

Attachments or links in the first message. They raise spam risk and lower trust.

A signature with a logo and five links. An email from a person doesn't have a banner.

Follow-ups

Most replies come to message 2 or 3, not the first. Three follow-ups, 3–4 days apart.

Each brings something new — a different angle, a case, a different question. "Just checking you saw my email" isn't a follow-up, it's nagging.

After the fourth, stop. Someone who hasn't replied four times isn't interested, and persistence costs domain reputation.

The technical part that decides everything

A separate domain for cold sending. Not your main one. If reputation degrades, you don't want transactional email going down with it.

Warm up for 2–4 weeks before the first real message.

Under 50 emails a day per mailbox. Above that, you land in spam regardless of content.

Authentication configured correctly. Without it, what you write doesn't matter.

Legal

In the EU, B2B cold email is permitted under conditions, but you need documented legitimate interest, a working unsubscribe, and properly sourced data. Check before, not after.

The number to watch

Not open rate. Positive reply rate. An email with 60% opens and zero replies is a failed email.
